“Cut out the factory middleman and go direct.”
It is a common conversation in the apparel industry, especially for brands looking to reduce production costs. At first glance, working directly with a factory can seem like the obvious choice. If there is no partner between the brand and the factory, the assumption is that the brand will save money.
But the direct price is only one part of the equation.
The Hidden Work Behind Going Direct
Working directly with a factory means taking on responsibilities that an experienced apparel production partner would typically manage. For brands without established sourcing and production teams, that can quickly become a significant commitment.
Choosing the right factory is one of the first challenges. With thousands of factories operating across different countries and regions, finding the right manufacturing partner requires more than simply finding the lowest quoted price. The right factory needs to have the capabilities, quality standards, capacity and experience to produce the specific product.
Then there is quality control.
Who is inspecting QA and QC throughout production? Who is monitoring the line and identifying problems before they become expensive issues? Even experienced sewing operators can have bad days, and small production problems can become much larger when they are not caught early.
Capacity can also become a concern. A smaller brand may represent only a small percentage of a factory’s total production. If a larger customer suddenly needs additional capacity, protecting your production schedule and making sure your orders stay on the line becomes important.
Fabric and material quality require the same level of attention. Who is making sure approved fabrics are not substituted? Who is monitoring fabric quality and ensuring that the materials being used in bulk production meet the agreed-upon standards?
These are the details that can determine whether a production run stays on track or becomes an expensive learning experience.
The Real Cost of Going Direct
For some brands, going direct absolutely can make sense. Large organizations may have dedicated sourcing and QA teams overseas, established factory relationships and years of experience making both successful and unsuccessful production decisions.
For many growing brands, however, those resources are not yet in place.
That is where the math needs to change.
The comparison should not simply be:
Factory price vs. partner price
It should be:
Factory price + your time + your resources + your production responsibilities + the cost of mistakes
versus
Partner price + the experience and infrastructure supporting your production
An experienced apparel production partner can help with factory selection, sourcing, QA/QC, capacity management, fabric oversight and production support. Having teams on the ground can also provide daily visibility into what is happening throughout the manufacturing process.
The problems that come with production do not disappear when a brand goes direct. They simply become the brand’s responsibility.
When Does Going Direct Make Sense?
Going direct can work well when a company has the internal resources and expertise to manage the process effectively. If you have experienced sourcing and QA teams, established factory relationships and people who understand the nuances of production in each market, the economics may work in your favor.

But if those resources are not in place, the lowest factory quote may not actually be the lowest-cost option.
Sometimes the additional cost of an experienced partner can prevent much more expensive mistakes down the road.
Make Sure You’re Doing the Full Math
There is no universal answer to whether going direct or working with a production partner is better. Every brand, product and production strategy is different.
The important thing is to look beyond the initial factory price.
Consider what you will need to manage yourself, the resources required to do it properly and the potential cost of mistakes caused by a lack of experience or oversight.
Going direct can sometimes win the math. Just make sure you’re actually doing the math.
